Artificial intelligence has entered the workplace faster than many organizations can write policies for it. Employees are using generative AI tools to draft emails, summarize documents, analyze information, write code, conduct research, and automate repetitive tasks.
But there is a growing challenge hiding beneath that productivity boom: Shadow AI.
Shadow AI refers to the use of artificial intelligence tools, applications, or models within an organization without formal approval, oversight, or governance from the company.
Think of it as the AI-era version of “shadow IT.”
An employee might paste information into a public generative AI platform to summarize a document. A developer might use an unapproved AI coding assistant. A team could even adopt an AI-powered SaaS application without realizing that company information is being processed by an external AI provider.
In many cases, employees aren’t trying to bypass security. They’re simply looking for faster ways to get their work done.
The risk comes from what happens to the information along the way.

For example, an employee trying to save 20 minutes might paste proprietary information into an external AI system. Depending on the platform, configuration, contractual terms, and data-handling practices involved, that information may leave the organization’s controlled environment.
Companies may also have little visibility into which AI systems employees are using, what information those systems receive, or how AI-generated outputs influence business processes.
That creates a difficult question for leadership:
How do you capture the productivity benefits of AI without losing control of your data?
Completely prohibiting AI may sound like the safest approach, but it doesn’t automatically eliminate unauthorized use.
A more sustainable strategy is to establish AI governance that gives employees clear boundaries and approved alternatives.

Training is equally important. Employees need to understand not only what the rules are, but why they exist.
Shadow AI is ultimately a signal.
Employees are demonstrating that they see value in artificial intelligence. The challenge for organizations is turning that demand into secure, responsible, and measurable adoption.
That requires coordination between leadership, IT, cybersecurity, legal, compliance, and the employees actually using these technologies.
Organizations that establish AI governance early can put themselves in a stronger position to innovate while protecting sensitive information and maintaining accountability.
The question may no longer be whether employees will use AI.
It’s whether your organization will know how, where, and why they’re using it.
